Qualification · evaluation · monitoring
Supplier management: the difference between a list and a system.
A list says who supplies. A system also says how well, at what risk, since when and against which valid evidence. The difference shows up on audit day.
Supplier management spans the whole lifecycle of a relationship: qualification before the first order, evaluation in operation, response to deviations, orderly exit. In many SMEs all four steps exist – just not documented and not in one place.
The pressure rarely comes from purchasing now. It comes from certification, from large customers with their own supplier questionnaires and, increasingly, from information security, because every provider with data access carries risk.
Typical triggers
- An audit raised a finding on supplier evaluation.
- A large customer wants a self-disclosure at short notice.
- A critical supplier failed and there was no documented alternative.
- The person who kept it all in their head has left.
The four phases
- Qualify
- Before the first order: self-disclosure, evidence, an approval decision with reasoning.
- Evaluate
- Against fixed criteria, in fixed cycles, with comparable results.
- Monitor
- Certificate expiry, incidents, dependencies and changes stay in view.
- Exit
- Orderly termination with data return, access removal and a replacement source.

Frequently asked
How many suppliers really need evaluating?
Everyone with influence on your delivery or your data. Depth may differ – and it is exactly that grading you should be able to justify.
What about office supplies?
They get the lowest criticality and minimal effort. That is what risk classification is for: so effort lands where it has effect.
Can suppliers maintain their own data?
Yes. A supplier portal moves maintenance to where the information originates and cuts your chasing.
